    Stuck in an endless loop of client changes? Lost track of what revision this constitutes? Yeah. Been there. Done that. The secret? It's not about saying no. It's about saying yes to the right things upfront. Every project that goes sideways starts the same way: Vague agreements. Fuzzy boundaries. Good intentions. Six weeks later you're bleeding money and everyone's frustrated. Here's my framework after 30 years of running two 8-figure businesses: The SOW is your salvation. Not some boilerplate template. A real document that covers: • Exact deliverables (not "design work" but "3 homepage concepts, 2 rounds of revisions") • Hours of operation ("We respond M-F, 9-5 PST. Weekend requests get Monday responses") • Revision rounds spelled out ("Round 1 includes up to 5 changes. Round 2 includes 3.") • Feedback cycles defined ("48-hour turnaround for client feedback or the project may be delayed or additional fees may be incurred") But here's what most people miss— Don't work on client notes immediately. Client sends 37 pieces of feedback at 11pm Friday? Producer sends conflicting notes from the CEO? Marketing wants one thing, sales wants another? Stop. Collect everything first. Resolve the conflicts. Get on the phone and discuss it with your client to get alignment. Separate the "have to haves" from the "nice to haves". Then present unified changes. "Based on all feedback received, here are the 8 changes we'll implement. This constitutes revision round 2 of 3." Watch how fast the random requests stop. No extra work that goes unappreciated. No more feelings of being taken advantage of. Communicate before the crisis, prevents the crisis from happening. "Just so you know, we're entering round 2. You have one more included. After that, it's $X per additional round." No surprises. No awkward money conversations. No resentment. Scope creep isn't a them problem. It's a you problem. And that's good news, because that means you are in control. They're not trying to take advantage. They just don't know where the boundaries are because you never drew them. Draw the lines early.     Jessica just got promoted. She’s no longer our contact. We lost a $120K account because of that one promotion. It still hurts and it’s the reason we now measure something I call the 'Champion Dependency Score.' Jessica was our champion on a $120K account. She knew our platform inside out, trained her team, fought for us at renewal. For 18 months, every conversation went through her. She fixed every problem and handled every renewal question. Her replacement? Had never even heard of us. Then came the email that made it worse: “Hi Kelly, I’m taking over for Jessica. Can you send me some information about what you do for us? Also, we’re reviewing all our software spend this quarter.” That’s when it hit me: we didn’t have a customer relationship. We had a Jessica relationship. The panic audit I did that night: Single Point of Failure Analysis for Jessica's account: - Who introduced us to the company? (Jessica: Yes) - Who runs internal training? (Jessica: Yes) - Who handles our invoices/renewals? (Jessica: Yes) - Who do we text when there's an issue? (Jessica: Yes) - Who attends our quarterly business reviews? (Jessica: Yes) Score: 5/5 = 100% dependency. We were in trouble. I checked the rest of our portfolio. Out of our top 20 accounts, 14 had scores over 70%. That’s $1.8M ARR hanging by a single person in each account. Three months later, Jessica’s replacement churned us. Despite our best efforts, they went with a “simpler” solution. Translation: no one left inside could explain why we mattered. That loss forced us to create the Champion Dependency Score: - 0–20% → We can survive a departure - 21–50% → Some risk, manageable - 51–80% → High risk — widen relationships now - 81–100% → Crisis mode — one change away from churn What we do differently now: - Every meeting: 2+ customer attendees - Map contacts in IT, Finance, End Users, Leadership - QBRs include the champion’s boss - Track “relationship breadth” as part of our health score The hardest lesson: The stronger your champion feels, the more dangerous it is. Jessica loved us so much she kept it all on her plate and when she left, so did our value. Now I ask my CSMs: If your main contact vanished tomorrow, who else would fight to keep us? If the answer is “no one,” you’re not managing a customer. You’re managing a single point of failure. Who’s lived through their own “Jessica moment”?

    Your agency isn't short on sales. It's leaking clients out the back. That's the real growth problem. Every client you lose costs more than the one you're chasing to replace them. Most agencies are built backwards. Big sales team, lean ops team, all the energy aimed at the next logo on the wall. Then delivery slips. The client you fought so hard to win starts looking elsewhere. A bigger sales team only wins if ops can deliver. Otherwise you just churn faster, with a higher acquisition bill each time. At 2Stallions we did the opposite of the standard advice. Our ops team is much larger than our sales team. On purpose. The logic is simple. Retention is the real moat. A client who stays three years is worth more, costs less to serve over time, and refers others without a pitch. So we built around one thing. Wowing the client who already signed. It shows up in small places. A deliverable that lands a day early. A quarterly review where we flag the problem before the client does. None of it wins awards. All of it wins renewals. The people delivering the work outnumber the people selling it. Renewals are an ops metric, not a sales target. We'd rather win slower than win clients we can't keep. Acquisition is a cost. Retention is the asset that compounds. Pour everything into the front door and you'll spend forever replacing what leaks out the back. Here's the challenge for any agency owner reading this. Add up what you spent winning new clients last year. Then add up what you spent making sure they would stay. If that second number is the smaller one, you've just found your real growth problem.     Is hiring a financial advisor worth it? Gee, I don't know, let's see... - Vanguard's "Advisor's Alpha" studies have consistently found that financial advisors add around 3% in net annual returns for clients. - Russell Investments' 2024 "Value of an Advisor" study found that advisors add about 3.52% in value per year to client portfolios. - The Retirement Income Institute published a study ("Using a Financial Planner and Portfolio Performance") that found that investors who used a financial planner achieved significantly higher returns than self-directed investors for the same level of risk in their portfolios. - Research from the Centre for Economic Policy Research observed that investors who delegate to a financial advisor achieve greater diversification, lower risk, and lower probability of large losses compared to those managing money on their own. - Morningstar's "Mind The Gap' study found that from 2013-2022, fund investors' actual dollar-weighted returns lagged the funds' reported total returns by 1.7% per year on average. This is because they were trying to time the market. Financial advisors help people avoid market timing. - More research from Vanguard ("Putting a Value on Your Value") has shown that advisors can create withdrawal plans to help clients minimize the total taxes paid over their retirements, thereby increasing their wealth and the longevity of their portfolios. - A Hearts & Wallets study ("The Power of Planning: Proven Benefits That Transform Consumer Financial Outcomes") found that Americans with a financial plan reported increased savings, better asset allocation, and more confidence in financial decision-making compared to those without a plan. - More research from Morningstar ("Alpha, Beta, and Now…Gamma") found that astute financial planning can increase a retiree’s sustainable income by about 29%. That's equivalent to roughly what a 30% larger nest egg would generate. So yeah, hiring an advisor is generally worth it. 😁

    Stop treating your CRO like a vendor - and start treating them like a partner. CROs aren't just service providers you hire and forget. Instead, they are strategic partners who can make or break your study success. Instead of: "We hired them to execute our plan."   Think: "We partnered with them to achieve our shared goals." But - what does make a sponsor-CRO relationship successful? Trust: The basis for solving problems together. When a site is struggling with enrollment, the partners brainstorm solutions as a team rather than playing the blame game. Transparency: The best sponsors give their CROs full context and not just task lists. The better I know the sponsor's goals, the better I can manage (my/your) our study. The partners have a common goal. Flexibility: We need to acknowledge that protocols may change, timelines shift, and unexpected challenges arise. The better the risk assessment, the higher the accepted need for flexibility. Respect: We must not forget that success is collective. Partnering on the sponsor side means: Choosing CROs based on capability and cultural fit, not just the lowest bid.  Investing time in relationship building, not just contract negotiations. And providing regular feedback, not just when problems arise. And CROs? They should think like owners, not contractors. They bring solutions and consult in case of challenges. They communicate proactively, especially when things go wrong. Let us be honest: Most CRO professionals entered this industry for the same reason as pharma, biotech or medtech professionals: Namely to help bringing life-changing treatments to patients.     You're constantly drowning in (overtechnical) posts about Claude, many of what is written by Claude itself. So, I've made a simpler one-pager that you MUST know (without getting technical): First, the words. People use them like you're supposed to already know them. → A Project is a folder with your uploaded files, rules & categorised chats for one job. → A Style is a copy of how you write. → An Artifact is a doc that opens on the right of your screen. You can edit it there. → A Skill is a long prompt you wrote down once so you never have to explain it again. → A Connector is your tools, in Claude (your Gmail, Drive, Slack), so it reads them & gets your context. → Claude Cowork works on your files stored on your desktop while you go do something else. → A token is (literally) a word. That's all. It wasn't that scary, right? Now the part that you have to do, to set up Claude: 1. Open a Project & name it after the repetitive task. Like, "Client emails." Then upload files related to this task. Now, Claude reads everything in the folder before it answers you. 2. Write your about-me file & turn it into a Skill. It must have your job, whom you sell to, what you sell, how you talk, what you never say. Then turn it into a Claude Skill by uploading it in a chat with this prompt: "Turn this uploaded .md file into a Claude skill with the name of "about me." To write your own about me skill, download the interview prompts at aboutme.rubenhassid.ai 3. Put your rules in the Project instructions. Copy this, but change the names: "You help me write [what]. My readers are [who]. Use short sentences. Never use the words [x] or [y]. If you need more information, ask me one question at a time. When I paste a draft, tell me what to cut before you rewrite anything." But I don't use these Claude functions anymore: ✦ I don't have Memory turned on. It poisons the future chats and restricts Claude to being in a box. ✦ I only connect to 3 connectors. Gamma, Granola, Gmail. Never paste logins, keys, or client contracts.     Perplexity just launched an AI tool for federal taxes. In their own testing, it caught a 67% understatement on an attorney-prepared return. 😳 This tool can be your best friend or your worst nightmare. It depends on whether you use it before your clients do. Your clients can now upload their return and ask AI to check your work. If there's a mistake, they'll find it. And when they do, it's not just an awkward conversation. It's a reputation hit. But if you're running returns through this before they go out the door, you catch the errors first. You protect your client and yourself. There's another upside. AI can handle reviewing the low-risk items on the return. That frees you up to focus on the complex stuff that actually needs your judgment. The understatement Perplexity flagged was on the 2025 No Tax on Overtime provisions. New law. Easy to miss when slammed in busy season. These tools are out there. Your clients already know about it (or soon will). The only question is whether you get there first.
